When Plans Fall Apart: A Better Way to Lead Through Uncertainty

Leading Through Business Uncertainty: 5 Steps That Work

Business plans fall apart. Sometimes all at once. Leading through business uncertainty is one of the most underestimated skills a CEO can build, and it has almost nothing to do with how well you planned.

What You’ll Learn in This Episode

  • Why a canceled trip, a restaurant fire, and a pandemic all point to the same leadership truth
  • How to recognize that crisis is not the same thing as a failure to plan
  • What “building margin” actually means in your business (cash, time, energy, and security)
  • Theresa’s five-step framework for navigating any business crisis
  • Why taking small steps matters more than having all the answers

Episode Overview

Leading Through Business Uncertainty Starts with Mindset

Theresa opens this episode with something unexpected: a confession. She was supposed to be on a plane to Miami for a business event. New clothes, new suitcase, hotel booked, nails done. And then life happened, one thing after another, until the right call was to cancel the whole trip.

That moment became the doorway into a broader conversation about what it really means to lead when your plans unravel. Theresa is direct: the unexpected falling apart is not a sign of poor planning. It is a sign that you are in business. The companies and leaders who survive are not the ones who avoid disruption. They are the ones who build enough cushion, mentally and financially, so that when disruption hits, they have room to respond.

Theresa calls this building margin. Margin of cash, margin of time, margin of energy. It is the reason she always buys refundable flights and travel insurance. It is the reason a restaurant client of hers was able to keep paying employees and service prepaid event tickets after a kitchen fire broke out at 3:30 in the morning in early February. And it is the reason several of her clients were able to pivot to fully digital operations when COVID shutdowns hit, even while Theresa herself was recovering from major surgery and trying to figure out what was happening with the toilet paper supply.

The Five-Step Framework for Navigating Any Crisis

Theresa walks through the same five-step process she has used across every crisis she has coached clients through, from product launches gone sideways in 2008 to COVID shutdowns, business fires, the death of a business partner, and her own personal crossroads.

The first step is to get your mindset right, then pause and assess what is actually happening. Step two is to evaluate your options, specifically what happens if you do nothing versus what happens if you take action. Step three is to list your resources, because the biggest mistake leaders make in a crisis is assuming they have to handle it alone. Step four is to develop your next steps, keeping a short lens rather than trying to plan six months out when you are still in the thick of it. And step five is to move. Even three small steps forward breaks the paralysis and starts building the momentum you need to find clarity.

Key Takeaways

  • Crisis is rarely a failure of planning. It is usually a failure of margin, meaning not enough cushion was built into the timeline, cash flow, or energy reserves.
  • Leading through business uncertainty requires your team to see and hear your steadiness, even when you are scared inside.
  • You do not have to have all the answers. You need the next three steps.
  • Listing your resources in a crisis is just as important as knowing what went wrong. Brokers, advisors, emergency funds, trusted mentors, and your community all count.
  • Momentum begins with movement. You cannot find clarity standing still.
